Most bookings came direct. Few could be reached again.

We ran the opening diagnostic of the method, step 01 and the first part of step 02, on a working inn’s live reservation system: 4,656 bookings that were live between July and September 2026. The usual scoreboard looks healthy. The guest-equity lens asks a different question: how many of these relationships can the inn recognize, reach and grow?

The answer
Few. 57.5% booked direct, but only 16.5% can be marketed to, 98% of travel-agency bookings arrive behind a relay address, and none of 551 agency guests has rebooked. The asset is being rented, not built.
What to do
Ask for consent at every touch, turn masked guests into known ones at the desk, and recognize returning guests before they arrive. Cheap, operational, and measurable within a season.

What the scoreboard says

Direct share is high, the median booking is made 32 days ahead, and 1,245 bookings already sit on the books for 2027. Groups account for 718 bookings (15.4%). On the quarterly view, nothing is wrong.

What guest equity says

The inn owns only a thin layer of relationships it can act on. Five in six bookings cannot be marketed to, one in five arrives behind an address that will not match next year, and not one travel-agency guest from this summer has come back yet. The asset is being rented, not built.

The first levers, in order of cost.

  1. Ask at every touch.

    Consent in the booking path, at check-in and at checkout. Direct bookers already opt in one time in four; the question is how often they are asked.

  2. Turn masked guests into known ones.

    A travel-agency guest standing at the desk is the cheapest direct relationship the inn will ever acquire. Capture a real address and a reason to book direct next time.

  3. Recognize returning guests before they arrive.

    A daily arrivals briefing that flags who has stayed before, and who booked the same week again, turns loyalty value into a visible moment.

“Direct” = website and phone channels. “Identifiable guests” excludes group and online-travel-agency bookings. Consent = the guest’s marketing-email flag. “Rebooked” = a guest who stayed 8 July–28 September, matched on a real email or else name and phone, holds a non-group booking for 2027.

Guest identity was hashed for de-duplication and never stored or published. The method is H&K’s own and is described, not peer reviewed.
